Why Is My Sourdough Dense? The Six Usual Suspects

A dense loaf is frustrating because the failure happened hours before you saw it. The bread is just the receipt. Here's how to read back from what you've got to what actually went wrong.

First, look at the crumb

Cut the loaf and look at the holes. The pattern tells you which stage failed.

Tight and even all through, no big holes anywhere: underfermented. The dough never developed enough gas. Skip to causes 1 and 2.

Gummy and wet in the middle, decent elsewhere: underbaked, or cut too soon. Cause 6.

One giant hole under the crust with a dense base: shaping problem — trapped air, or the loaf collapsed and re-set. Cause 4.

Tight, greyish, slightly sticky, sour smell: overfermented. The gluten broke down and couldn't hold anything. Cause 3.

1. Your starter wasn't ready

This is the most common cause by a distance. A starter that's been fed but hasn't peaked yet doesn't have the yeast population to raise a loaf.

The test: drop a spoonful in water. If it floats, it's full of gas and ready. If it sinks, wait. Use it when it's roughly doubled and domed on top — not after it's collapsed back down, and not two hours after feeding.

2. The bulk ferment was too short — or your kitchen was too cold

Recipes say "bulk for 4–6 hours". That number assumes about 24–25°C. At 19°C the same dough might need eight or nine hours, and following the clock instead of the dough gives you an underfermented loaf every time.

Stop timing and start watching. The bulk is done when the dough has risen by roughly 50–75%, feels airy and domed rather than slack, and shows bubbles at the edges where it meets the container. A straight-sided clear container makes this visible; a mixing bowl hides it.

3. Or it was too long

Overfermentation produces a specific kind of dense: sticky, slack dough that spreads sideways instead of rising, a sour smell, and a tight grey crumb. The gluten has been digested by the acid and can't hold gas any more.

There's no fix once it's happened. Next time, shorten the bulk or lower the temperature. Overfermenting is far more common in summer than people expect.

4. Shaping didn't build tension

Shaping isn't about making a round shape. It's about creating a taut skin that holds the loaf upward while it proves and while it hits the oven. A loosely shaped loaf spreads outward, and a flat loaf bakes dense because the crumb compresses under its own weight.

You want the surface tight enough that the dough holds a ball on the bench without slumping for a minute. Dragging it towards you across an unfloured patch of counter builds that tension quickly.

5. Too much flour, or a hydration you're not ready for

Adding flour every time the dough sticks is the classic beginner spiral — you end up with a much stiffer dough than the recipe intended, and stiff dough rises less.

6. The bake, and the cooling

Two things here. First, oven heat: sourdough needs a genuinely hot oven, 230–250°C, with steam for the first fifteen minutes. Without steam the crust sets early and the loaf can't expand. A lidded pot does this for free.

Second, and this catches everyone: cutting a warm loaf gives you gummy crumb. The interior is still setting as steam leaves. Wait an hour minimum, two for a large loaf. It is not the same bread at 20 minutes as at 90 minutes.

Change one thing at a time

The reason dense loaves persist is that people change four variables at once and learn nothing. Change one, write down what you did, and compare. Why is my sourdough gummy inside?

Usually cut too soon, or underbaked. Let it cool at least an hour — two for a big loaf — and check the internal temperature is around 96–99°C before you take it out.

How do I know when bulk fermentation is done?

By the dough, not the clock. Risen 50–75%, domed, airy, bubbles visible at the edges of a clear container. Kitchen temperature changes the timing dramatically — a cold room can double it.

Should my starter float?

The float test is a decent readiness check: a spoonful that floats has enough gas to raise a loaf. It's not infallible with very wet starters, but if yours sinks, waiting longer rarely hurts.

Can I fix a dense loaf?

Not once baked — but it makes excellent toast, croutons and breadcrumbs. Diagnose from the crumb pattern, change one variable, and bake again.
